Rebuilding a Consumer App Around a Freemium Model That Actually Converts

Utility apps are easy to try and easy to abandon, and a hard paywall in front of the core function sends users to free competitors. This rebuild meters the free tier and earns from those who never subscribe.

The build

iVibe Elite is a cross-platform relaxation application that turns a phone into a customisable massager, with multiple vibration patterns, speed control and a dedicated Sleep Mode.

Aipxperts built it in Flutter for iOS and Android. The most recent major release restructured the entire product around a freemium model with timed free sessions, rewarded advertising and subscription tiers.

The problem

The product had a real audience and no working commercial model. Utility apps in this category share the same trap: they are easy to try, easy to abandon, and the moment you put a hard paywall in front of the core function, users leave for one of the dozens of free alternatives. The specific problems:

Competing apps in the category are unreliable or limited, so quality was a differentiator, but quality alone does not produce revenue.

A hard paywall on the core function would have driven users straight to a free competitor.

No free tier means no top of funnel, and no usage limit means no reason to ever pay.

The design question was therefore narrow and difficult: how much do you give away before asking, and how does a user who will not pay still contribute?

What we built

We rebuilt the product around a metered free tier rather than a locked one.

Ten vibration patterns with adjustable speed

Including Fast Pulse, Heart Beat and Drummer, with speed control across all of them.

Sleep Mode

Timed sessions using calmer patterns such as Heart Beat, Ocean Wave and Deep Drift.

Metered free tier

Twenty seconds free per twenty-four hours, extendable through daily-capped rewarded video to roughly four minutes twenty.

Three subscription tiers

Weekly, monthly as the default, and lifetime, each removing ads and limits and unlocking the full pattern set.

Privacy controls

An app password lock and a screen lock preventing accidental changes during use.

Onboarding and support

Onboarding flow, FAQ, restore purchases, promo codes and newsletter signup.

The outcome

Before
a functional utility with no working commercial model, where any hard paywall risked pushing users to free competitors.
After
a metered freemium structure where non-paying users generate advertising revenue and stay active rather than churning, with three subscription tiers above it and limits tunable from Remote Config without a release.
